The AI-Native
HR Cookbook
A practical architecture for HR leaders building the human and AI organization. Not a survey of what is coming, and not a brochure. A working set of frameworks, sequences, and decisions you can lift and use inside your own company within a week of reading it.
The useful question is no longer how HR should use AI. It is how you would design a company if every single person in it had a capable agent working alongside them.
What is inside
Chapters are self-contained and can be read out of order. Every chapter ends in something you can use.
01 · Automate or Redesign
Two paths, two very different companies at the end of them.
02 · The Real Constraint
Why your HCM underdelivered on employee experience.
03 · How Work Should Flow
The architecture and its six principles.
04 · Personal Work Agent
What it knows. Not a chatbot.
05 · Human Stakes Model
Four tiers, one rule, the human line.
07 · The Five Layers
Separate system of record from system of action.
11 · The Agent Portfolio
Fourteen agents and the order to build them.
13 · Getting Approval
Eight decisions to put in front of your CEO.
14 · Where to Start
Assess honestly, then pick the first move.
The two ideas the whole book rests on
The HCM is a system of record, not the experience
The data model is usually fine. The experience model sitting on top of it is the constraint. The experience belongs in an orchestration layer above the system of record, reaching into it through APIs.
Automate by what is at stake, not by what is easy
The standard question is whether a workflow can be automated. The better question is how much it touches someone's dignity, standing, or livelihood.
